How to find where category margin is leaking

Category margin usually leaks through small things like promotions that don’t pay back, mix shifting toward low-margin lines, markdowns, waste and stock imbalance. 11Ants finds the leak by comparing gross profit against last year and budget, then drilling down to the line and store. Ask Ant why margin fell and it names the drivers.

THE CHALLENGE

Why is margin leakage so hard to spot?

Margin rarely drops because of one big mistake, but because of hundreds of small ones spread across lines, stores and weeks. A category can hit its sales target while gross profit (GP) quietly falls.

Standard reports show the GP% total, not the reasons behind it. Finding the cause means pulling pricing, promotion and waste data together by hand, which takes days most category managers don’t have.

THE SOLUTION

How does 11Ants find margin leakage?

11Ants compares margin across every line and store, then explains what moved it.

Ant names the margin drivers when you ask in plain English. For deeper, repeatable analysis, the Key Measures, Performance, SKU KPIs, Pricing and Promotion Evaluation modules let you drill into margin by line, store and period.

1

Compare against last year and budget

Ant shows sales and gross margin against last year and against budget, down to department, category and SKU.

2

Identify the drivers

Ant separates the effect of price, promotions, mix and markdowns on GP%.

3

Rank the problem lines

Ant lists the SKUs, brands and stores dragging margin down, largest first.

4

Suggest the fix

Ant recommends actions to recover margin, such as pricing, promotion or range changes.

Margin analysis FAQ

What causes margin leakage in retail?

The most common causes are promotions that don’t generate enough incremental profit, sales mix shifting toward lower-margin lines, markdowns, waste and shrink, and pricing that falls behind cost increases. Each is small on its own but adds up across a category.

How do you calculate category GP%?

Category gross profit percentage (GP%) is gross profit divided by net sales for the category, multiplied by 100. Gross profit is sales minus the cost of goods sold. 11Ants calculates it for any category, store or period on request.

Can 11Ants show margin by store and SKU?

Yes. 11Ants reports sales and gross margin at department, category, SKU and store level, compared with last year and budget, with drill-down from total to individual line.
